A law firm can finish the year with healthy revenue and a solid profit while still experiencing months when cash feels surprisingly tight. That may sound contradictory, but profit and cash answer two different financial questions.
Profit tells you whether the firm is earning more than it is spending over a period of time. Cash flow tells you whether the money needed for payroll, rent, technology, insurance, distributions, and other obligations will actually be available when those payments come due.
That distinction becomes particularly important when building a 2027 law firm budget. A budget that focuses only on annual revenue and expenses may look healthy while overlooking several months when collections and cash obligations do not line up.
Profit and Cash Do Not Move at the Same Speed
Imagine your firm performs and bills $200,000 of work in January. The income statement may show a strong month, but that does not mean $200,000 has arrived in the operating account.
Some clients may pay quickly, while others may take 30, 60, or even 90 days. Meanwhile, payroll still needs to be processed, rent is due, technology subscriptions continue, and vendors expect to be paid.
That timing difference is one reason a profitable firm can experience cash pressure. Revenue may be recognized and expenses may appear manageable on an annual budget, but the cash needed to fund operations can arrive later than the obligations it is supposed to cover.
For managing partners, that makes law firm cash flow forecasting an important companion to the traditional profit-and-loss budget.
An Annual Budget Can Hide Tight Months
Suppose your 2027 budget projects $2 million in revenue, $1.6 million in expenses, and $400,000 in profit. On an annual basis, the plan looks strong.
Now imagine that the firm has several large payroll periods early in the year, insurance premiums due in the first quarter, a new attorney starting in February, and slower client collections during the same period. The firm may still finish the year exactly where the budget predicted, but February and March could feel very different from what the annual numbers suggested.
A monthly cash-flow forecast helps reveal those timing issues before they happen. Instead of looking only at whether the year is expected to be profitable, managing partners can see whether the firm is likely to have enough available cash throughout the year to support its plans.
Start With Expected Collections, Not Just Revenue
When forecasting cash, projected revenue is only the starting point. The more useful question is when that revenue is realistically expected to become cash.
Historical collection patterns can help. If clients typically pay within 30 to 45 days, the forecast should reflect that timing rather than assuming all January billings become January cash.
It is also worth considering whether certain clients, matter types, or practice areas tend to pay more slowly than others. A firm with a large concentration of slow-paying clients may need more operating cash than another firm with the same annual revenue but faster collections.
This is where accounts receivable aging becomes especially useful. If a significant portion of receivables regularly moves beyond 60 or 90 days, a cash forecast that assumes rapid collections could create a false sense of comfort.
Match Cash Inflows Against Real Obligations
The other side of the forecast is understanding when cash will leave the firm.
Some expenses are predictable and recur every month, while others are less frequent but potentially significant. Payroll, rent, software, insurance, professional services, marketing, taxes, debt payments, equipment purchases, and owner distributions can all affect cash at different points in the year.
Rather than spreading annual expenses evenly across 12 months, a useful forecast should reflect when those obligations are actually expected to occur.
This becomes particularly important when the firm is planning a major change. Hiring another attorney, opening an office, increasing marketing, or purchasing new technology may make financial sense over the full year, but each decision can create an immediate cash requirement before the associated revenue arrives.
Hiring Is a Good Example of the Timing Problem
Suppose your firm plans to hire another attorney in February. Salary and payroll costs begin almost immediately, along with benefits, technology, recruiting costs, support expenses, and other overhead.
The new attorney, however, may need time to build a workload. Once work begins, it still has to be performed, captured, billed, and collected before the firm sees the corresponding cash.
The annual budget may show that the hire is profitable by year-end, but the cash-flow forecast can reveal the amount of operating cushion the firm may need during the ramp-up period.
That information allows the managing partner to make a better decision. The question is no longer simply whether the firm can afford the annual compensation package, but whether it can comfortably support the position while revenue and collections catch up.
Partner Distributions Need a Cash View Too
A profitable month or quarter can make a distribution feel reasonable, especially if the bank balance looks healthy. But available cash should be evaluated in the context of upcoming obligations and expected collections.
Before making a significant distribution, managing partners may want to understand what the next several weeks look like. Payroll may be approaching, large vendor payments may be due, or receivables may be aging more slowly than expected.
This does not mean firms should avoid distributions. It means the decision should be made using forward-looking cash information rather than relying only on current profit or today’s bank balance.
What Should a Simple Cash-Flow Forecast Include?
A law firm does not necessarily need a complicated financial model to improve cash visibility. A practical monthly forecast can begin with a few important categories:
- Beginning operating cash
- Expected client collections
- Payroll and benefits
- Rent and occupancy costs
- Technology and recurring operating expenses
- Significant vendor or professional-service payments
- Planned hiring or growth investments
- Owner or partner distributions
- Ending projected cash balance
The forecast becomes even more useful when it is updated regularly. Actual collections can be compared with expectations, unexpected expenses can be added, and assumptions can be adjusted as the year develops.
The purpose is not to predict every dollar perfectly. It is to give firm leadership enough visibility to recognize when cash may become tighter and make decisions before the pressure arrives.
Build Some Flexibility Into the Plan
No cash-flow forecast will unfold exactly as expected. Clients may pay later than anticipated, a new hire may start earlier or later, or an unexpected expense may arise.
That is why it can be useful to look at more than one scenario. In addition to the expected case, consider what happens if collections slow down or a major expense arrives earlier than planned.
A simple conservative scenario can answer useful questions. How much operating cushion does the firm have? How long could the firm comfortably operate if collections slowed? Would a planned distribution or hiring decision still make sense?
This kind of planning is not about assuming the worst. It is about making sure the firm’s growth plans are financially resilient.
Use Cash Flow as a Management Tool Throughout 2027
A cash-flow forecast should not be created during budgeting season and then ignored. Its real value comes from updating it as actual results become available.
If collections are running ahead of expectations, the firm may have more flexibility than originally planned. If A/R begins aging or expenses increase, the forecast can show the effect before the bank account becomes uncomfortable.
That allows managing partners to respond earlier, whether that means adjusting spending, accelerating collection efforts, delaying a distribution, or revisiting the timing of a planned investment.
In that sense, cash-flow forecasting is not just a budgeting exercise. It is a practical management tool that helps connect the firm’s financial plan with what is actually happening in the business.
Profit Tells You If the Plan Works. Cash Flow Tells You If You Can Fund It.
A profitable 2027 budget is a good start, but it does not answer every financial question a managing partner needs to know.
Revenue may be strong and expenses may be controlled while the timing of collections still creates periods of cash pressure. Pairing the annual profit plan with a monthly cash-flow forecast gives the firm a much clearer picture of whether it can comfortably support payroll, distributions, hiring, investments, and other commitments throughout the year.
The objective is not perfect forecasting. It is better visibility, fewer surprises, and more confidence when making financial decisions.

October 21, 2026, at 1:28 amGlad to have another data point on a question I am still thinking through, and a look at crystalcovevault added two more, content that acknowledges its place in a wider conversation rather than pretending to settle the question alone is intellectually honest in a way that I wish was more common across the open web.

October 21, 2026, at 3:42 amSono registrato su Crazy Time da inizio estate, senza grandi aspettative, quindi vi racconto come sta andando.

October 21, 2026, at 5:50 amBazzico su Crazy Time da inizio anno e piu o meno ho capito come gira.
Studio Evolution con croupier anche italiani su diversi tavoli, roulette sempre aperti e i soliti game show tipo Monopoly Live e Funky Time.
Lato incassi: ho incassato quattro finora.

Play’n GO c’e comunque, Book of Dead e qualche classico me lo gioco ancora.
Dealer veri, qualche tavolo in italiano nelle ore di punta, e i game show tipo Monopoly Big Baller.
Lato pagamenti tutto liscio finora: carte, Skrill, Neteller, c’e pure Bitcoin.
L’assistenza di Crazy Time parla italiano, via chat abbastanza rapidi, via mail piu lenti.

Yggdrasil non manca comunque, Book of Dead me lo gioco ancora.
Croupier in carne e ossa, qualche tavolo in italiano nelle ore di punta, e i game show stile Monopoly Big Baller.
L’assistenza di Crazy Time parla italiano, in chat entro cinque-dieci minuti, via mail piu lenti.

Sui prelievi: ho fatti quattro finora.

Book of Dead e in evidenza tra i popolari, come prevedibile.
